Organisation and management consultation: roles, delegation and recruitment

The organisation and management consultation examines the allocation of roles, delegation and recruitment practices within a structure. It takes the form of a written note or a 60-minute videoconference. The deliverable restates the problem, sets out the probable causes and prioritises the organisation and delegation levers. As for the time frame, the note is delivered 5 working days after receipt of complete information. The videoconference slot, for its part, falls at least 7 days after booking (priority slot possible within 5 working days), Tuesday to Thursday.

Situations relevant to an organisation and management consultation

  • Staff turnover is accelerating without management identifying the cause.
  • Recruitment efforts remain unsuccessful, despite clearly expressed needs.
  • All decisions are escalated to management, including routine trade-offs.
  • The structure has grown, but the allocation of roles has not kept pace with this development.
  • Front-line managers perform their duties without a defined level of delegation.

Process

  1. The collection first covers the situation, the organisation chart and recent staff movements. This step takes place asynchronously, based on the information transmitted.
  2. Next, ASKonsult reviews the allocation of roles, decision-making channels and levels of delegation. This review reveals where decisions are concentrated.
  3. The analysis then distinguishes symptoms from organisational causes. Staff turnover, for example, may reflect a lack of delegation rather than a recruitment problem.
  4. The review then covers recruitment and onboarding practices, in light of Kit O-08. It identifies the gaps between the practices observed and the approach of the kit.
  5. Finally, the debrief presents the priority levers, through a written note transmitted asynchronously or by synchronous 60-minute videoconference.

Deliverable

The deliverable of the organisation and management consultation consists of a written note or, by videoconference, a session record. It first restates the problem as it emerges from the analysis. It then sets out the probable causes, distinguished from the symptoms observed. Finally, it prioritises the organisation and delegation levers. The note is delivered 5 working days after receipt of complete information. Before any delivery, ASKonsult submits the document to a final review.

Prerequisites

The organisation and management consultation relies on the organisation chart of the structure. It also requires a description of the situation as perceived by management. Headcount and recent staff movements supplement these items. The client transmits these documents through the secure area and is responsible for their accuracy.

Frequently asked questions

What is the difference between the note and the videoconference?

The written note provides a lasting medium, useful for sharing the analysis with managers. The 60-minute videoconference, by contrast, favours direct exchange on the situations described. It gives rise to a session record. In both cases, the content covers the restated problem, the probable causes and the priority organisation and delegation levers.

Within what time frame does the consultation take place?

The note is delivered 5 working days after receipt of complete information. For the videoconference, the slot falls at least 7 days after booking (priority slot possible within 5 working days) after receipt of the information, Tuesday to Thursday. These time frames remain indicative and run from receipt of a complete file. In addition, an admissibility check precedes any commitment, in order to rule out requests outside the scope.

Why distinguish symptoms from causes?

Staff turnover, unsuccessful recruitment and decisions that are all escalated to management are symptoms. These signs may indeed reflect an allocation of roles and a delegation that have not kept pace with the development of the structure. Treating the symptom alone then leaves the cause intact. This is why the organisation and management consultation devotes an entire step to this distinction.

What role does the interactive assistance play?

An interactive assistance tool (IA-04) may support the completion of Guide P-03 and Kit O-08. It explains the sections, clarifies what is expected and rephrases the questions. However, the assistance issues no opinion and does not assess any particular situation. The analysis and the deliverable are the responsibility of ASKonsult, after human review and validation.

What is the scope of the deliverable?

The deliverable informs the decision without replacing it. The consultation is indeed subject to a obligation of means and carries no guarantee of results. The client remains the sole decision-maker regarding the follow-up. In addition, the client uses the deliverable for its own needs, while ASKonsult retains ownership of its methods and know-how.

How does ASKonsult handle the information transmitted?

ASKonsult treats as confidential the information and documents transmitted by the client. Exchanges take place exclusively through the secure area and serve solely the purposes of the consultation. Moreover, this confidentiality obligation survives the end of the relationship. The client, for its part, is responsible for the accuracy and completeness of the information it transmits.

What follow-up after the consultation?

When the subject calls for structured work, the Strategic diagnostic and roadmap package (K-01) extends the analysis to the structure as a whole. When the need becomes recurring, the Steering subscription (A-02) offers regular support. In addition, the sales (C-02), information systems (C-05), leadership transition (C-19) and training, workshop and event (C-21) consultations address related subjects.

Out of scope

The consultation does not include a full strategic diagnostic, which falls under package K-01. Nor does it address sales organisation or information systems organisation, which are covered by consultations C-02 and C-05. Interim management also falls outside its scope. Finally, a dispute with an employee falls to an authorised professional, to whom ASKonsult refers the client.
